A labor-heavy operation that couldn't see its own costs
- Situation
- An 800-plus employee operation under two union contracts, losing more than $1M a year. Costs were miscoded or lumped together, so no one could see the true cost of the labor model.
- What I did
- Rebuilt how every expense was coded, built a $60M bottom-up budget, a real month-end close and P&L reports by the measures leadership actually ran on. Modernized payroll for 800+ people, cutting manual checks from 40+ a month to fewer than 5.
- Result
- As part of a five-person leadership team, the location went from a $1M+ annual loss to $4M+ annual profit in 18 months, and won the parent company's top operating award.
